How about changing the icons from cupcakes to a regular 'user' icon?
Rather than having cupcakes as a user icon, why not change it to something more like the above image. This is generally what you'll find on other websites where you have a profile image, and encourages the user to upload their own photo.
P.S - I don't have anything against cupcakes (they're actually quite nice) but I don't think it works well as a profile pic for every user on the site.

Inappropriate?Well, this is certainly one option. One thing is for certain, we've tired of the cupcake icon and we've begun talking seriously about changing it. Bacon, anyone?
Your option fits an ongoing Internet convention, so it could be the way to go. One thing we like to do, though, is to try and keep it fun. We err on the side of fun, I guess, although not everything has to be fun fun fun.
Another option is to provide a few default choices. We could do that.
If anyone else has ideas, share 'em.

Inappropriate?I see where your coming from in wanting to keep the fun side to the site, but I think this is one part where it's better to stick to the convention.
The idea of the image that I suggested is that it makes things less confusing for users. If they can see that other users on the website have a photo of themselves as a profile picture, and their profile picture is outline of a person, it gets the message across that they need to upload their own photo.
After-all, in the Company-Customer Pact, it asks that customers use their real identity, so having them use their own photo compliments the ethos of the pact itself.
As you guys integrate with services like FaceBook (where they have a similar approach to what i've suggested with the profile pic) users will be able to start using the site quicker if you follow the conventions set out by the websites they are already using.
